Buy-in to Buy-in
Think of your deal like a team. Every stakeholder plays a position. Color is where they stand today. Position is what they will actually do for the deal to close and to adopt. The gap between the two is where transformations die, and this map shows you both at once.
A scoreboard for your deal. Place your players, analyze them, and watch what position they will play.

The four positions
Champions — your team players
Maximum effort to win the deal and committed to carrying it after signature. Your rare does it all. Like a starter who plays the whole game and leads the locker room.
Mascots — the investment everyone can see
Represents the team and has high visibility because of the title. The expensive, branded show of support: loud for the deal, a costume once the work starts. The executive sponsor.
Cheerleaders — active advocates
No seat at the table and no budget, but they do the work every day once it is live and the crowd moves with them.
Spectators — the crowd in the stands
Not spending, not playing. They can lift the whole arena or boo you down, and a few can stall the game entirely.
The Rings

Dragged outside the rings. Drop back in, or set a Necessity.

Unplaced on this board
Unknown stance or an unanswered axis. Score them and they plot.
Nobody named here yet. Unnamed gatekeepers sink projects late.
Find your order
The rule that doesn't change: never force a stakeholder to declare before the conditions favor their yes.
